How to Switch from AliExpress to a Private Agent
Updated September 2026 · 10 min read
Switching from AliExpress to a private agent takes 1-2 weeks. The process: vet 2-3 agents, send your product list, get quotes, order samples, sync your store, then gradually move orders over. You can do it without losing sales.
Step 1: Vet 2-3 Private Agents
Don't go with the first agent you find. Contact at least 2-3 and compare their responses.
Questions to ask every agent:
- What's your fulfillment fee per order?
- How fast do you process orders (same day or next day)?
- Do you provide order-level quality control?
- What shipping methods do you offer to the US/EU?
- Do you support branded packaging?
- What's your refund/replacement policy for lost packages?
Step 2: Send Your Product List
Send each agent your current product list (AliExpress links work fine). They'll source the same or similar products from 1688.com and give you a price quote.
You should expect 15-30% lower product costs compared to AliExpress. If the agent can't beat your AliExpress price, keep looking.
Step 3: Order Samples
Before moving all your orders, order 2-3 samples from the agent. Check:
- Is the product quality the same or better than AliExpress?
- How long did shipping take to your address?
- Is the packaging clean and professional?
- Did the agent communicate clearly throughout?
Step 4: Sync Your Store
Most private agents integrate with Shopify via API or CSV upload. The sync process takes a few hours to a few days.
| Platform | Integration Method | Setup Time |
|---|---|---|
| Shopify | API integration | A few hours |
| WooCommerce | CSV import / API | 1-2 days |
| Amazon | Seller Central API | 2-3 days |
| Etsy | CSV / manual | 1-2 days |
Step 5: Gradually Move Orders
Don't switch 100% of orders on day one. Move 20-30% of your daily orders to the new agent first. Monitor for 1-2 weeks. If everything works smoothly, move the rest.
This "soft launch" approach prevents order gaps if there are any technical issues with the integration.
Common Mistakes to Avoid
- Mistake 1: Going with the cheapest quote. Cheaper agents often skip QC and have worse shipping.
- Mistake 2: Not ordering samples first. Product quality can vary wildly between factories.
- Mistake 3: Switching all orders at once. Always do a soft launch.
- Mistake 4: Not keeping your AliExpress orders open during the transition. You need a backup.
- Mistake 5: Not confirming the agent's refund policy in writing.
